AI Invoice and Document Processing

How AI reads invoices, purchase orders, receipts and contracts, checks them against your records, and hands the doubtful ones to a person.

Which Documents Can AI Extract Reliably?

AI reads supplier invoices, purchase orders, receipts and forms reliably when the document is legible and the layout is regular, and it is weakest on handwriting, damaged scans and legal meaning. The practical rule is to let it extract and flag, and to let a person decide whenever the document is unusual or the amount is large.

Document types AI can extract, what is extracted and where errors tend to occur
DocumentWhat gets extractedWhere it goes wrong
Supplier invoicesSupplier, invoice number, dates, currency, VAT and totals, and line items.Line items with unusual layouts, credit notes and invoices that cover several orders.
Purchase orders and delivery notesOrder number, items, quantities and delivery dates, so they can be matched to an invoice.Partial deliveries and orders changed by phone or email.
Receipts and expense claimsMerchant, date, amount and category.Photos taken at an angle, faded thermal paper and foreign currencies.
Contracts and agreementsParties, dates, renewal and notice terms, and a summary of key clauses for a person to check.Legal meaning. The AI should point to the clause, not decide what it means.
Forms and applicationsNamed fields such as name, address, identifiers and ticked options.Handwriting and forms that change layout between versions.

Invoice handling is one of several internal processes AI can take on in a small company; the others are on the page about AI for small business operations.

How Does the Flow Run From Inbox to Accounting System?

The flow has six steps: capture the document, extract the fields, validate them with simple rules, match the invoice to its order, send doubtful items to a person for approval, and post the approved bill to the accounting system. The AI does the reading, and ordinary rules and people do the checking.

  1. Step 1

    Capture

Documents arrive from a shared mailbox, an upload page or a shared folder, and are stored unchanged as the original record.

  2. Step 2

    Extract

The AI reads the document and produces structured fields, with a confidence level for each one.

  3. Step 3

    Validate

Simple rules check the result: totals add up, the VAT number is well formed, the date is plausible and the invoice number has not been seen before.

  4. Step 4

    Match

The invoice is compared with the purchase order or contract it belongs to, and differences in price or quantity are flagged.

  5. Step 5

    Approve

Clean matches go to the normal approver. Anything low-confidence or mismatched goes to a review queue where a person sees the document next to the extracted values.

  6. Step 6

    Post

The approved bill is created in the accounting system with the original document attached. Payment stays a separate step controlled by people.

How Does It Connect to Xero, QuickBooks or Your ERP?

It connects through the accounting system's API or its import file: the flow creates the bill, fills in the supplier, amounts and account codes, and attaches the original document. What is possible depends on your plan, your version and how customised your chart of accounts is, so check that before choosing a tool or a build.

Two practical points make the connection reliable. Map suppliers to the existing supplier list rather than creating duplicates, and keep the extraction separate from the posting, so that a failed post can be retried without reading the document again. Where a supplier can send a structured e-invoice, read that directly instead of reading an image of it.

How Do People Review Low-Confidence Results?

Low-confidence results go to a review queue where a person sees the original document beside the extracted values and corrects the doubtful fields. Payments are always released by a person, and corrections are logged so they can improve the system rather than disappear.

  • Which results go to a person?

Anything below a confidence threshold, anything that fails a validation rule, anything from a new supplier and anything above an amount you set. The thresholds start strict and are relaxed only when the measured error rate allows it.

  • What does the reviewer see?

The original document on one side and the extracted values on the other, with the doubtful fields highlighted. Correcting a field takes seconds, and the correction is logged.

  • Who releases the payment?

A person, always. The AI prepares the bill. Releasing money and changing supplier bank details are the steps where one wrong value costs real money, so they stay outside the automated path.

  • Does the system learn from corrections?

Corrections are most useful as test data. They show which suppliers and layouts fail, so the extraction and the rules can be improved and re-tested, rather than the model silently changing in production.

When Is a SaaS AP Tool Enough, and When Is Custom Better?

A packaged accounts-payable tool is enough for standard invoices, one mainstream accounting system and modest volume, and a custom build is better when your approval rules, document mix or accounting system do not fit a tool. If a tool covers most of your process, buy it: a custom flow you do not need is only something else to maintain.

The same question for automation in general is covered in the no-code ceiling and hiring a developer, an agency or a tool.

How Is Accuracy Tested Before Go-Live?

Accuracy is tested on a sample of your own documents against an answer key filled in by a person, scored field by field, and compared with the error rate of the current manual process. Then the system runs in parallel with people on live documents before anyone relies on it.

  1. Step 1

    Collect real documents

Use a representative sample from your own archive, including the worst scans, the unusual suppliers and the foreign-language ones. A demo on clean sample invoices tells you very little.

  2. Step 2

    Mark the right answers

A person fills in the correct values for each document once. That becomes the answer key the system is scored against.

  3. Step 3

    Score field by field

Measure accuracy per field (total, date, supplier, VAT) rather than per document, and separate "wrong" from "left empty". A wrong total is far worse than an empty one.

  4. Step 4

    Compare with today

People make errors too. Measure the current error rate on the same sample so that the target is "no worse than now, and faster", not an abstract percentage.

  5. Step 5

    Run in parallel

For a few weeks the system runs on live documents while people keep doing the work. Switch over when the numbers hold on real traffic, not before.

What Audit Trail and Data Retention Does a Document Flow Need?

Keep the unchanged original, the extracted values, the person who corrected or approved each one, the time, and the model version used. That lets an accountant or auditor reconstruct why a bill was posted, and it shows which version of the system made a mistake.

Retention periods for accounting records are set by national law and your accountant, and logs that contain personal data fall under your data protection rules as well. Decide where documents are processed and what the AI provider may keep before any real invoice goes through; the options are set out in private AI for small business.

How Does a First Document Pilot Start With StepTo?

A pilot starts with a 15-minute call and a look at a few of your real documents and your accounting system, and StepTo then proposes one of its engagement models. Engineers start 2-4 weeks after the first call, and an NDA, a data processing agreement and IP assignment terms are signed before any work begins.

The engagement models are staff augmentation from $4,500 per developer per month, a dedicated team of three engineers from $13,500 per month, and fixed-scope project work from $9,000. The first two weeks are a paid trial on real work, and StepTo replaces an engineer free of charge if the fit is wrong within 30 days. Full terms are on the pricing page, and the cost calculator gives a rough estimate for a specific project.

What Are the Four Steps of an Engagement With StepTo?

An engagement with StepTo starts in four steps, whether you add individual engineers or a dedicated team.

  1. Step 1

    First call

A first call with StepTo about the roles, stack and seniority you need.

  2. Step 2

    Engineers join in 2-4 weeks

StepTo engineers join your team 2-4 weeks after the first call.

  3. Step 3

    Two-week paid trial

The first two weeks are a paid trial on real work, before you commit to the full term.

  4. Step 4

    Free replacement within 30 days

If an engineer is not the right fit within the first 30 days, StepTo replaces them at no extra cost.

StepTo staff augmentation starts from $4,500 per developer per month, with a 3-month minimum, weekly billing and a 30-day notice period to scale down; a dedicated team of three engineers starts from $13,500 per month, billed monthly. There is no recruitment fee; full terms are on the pricing page.

Has StepTo Worked on Finance Back-Office Systems?

StepTo's published fintech case study is about payments reconciliation, not invoices, but it is the same kind of finance back-office work where a wrong number has a cost. For a Lithuanian payments fintech, reconciliation time fell 18×, from 3 days to under 4 hours, and reconciliation discrepancies fell 92%. It is a measured result, linked below with the full detail.

What Do Buyers Ask About AI Invoice and Document Processing?

How accurate is AI invoice extraction?

It depends on the documents, the model and the checks around it, so there is no honest single number. Clean digital invoices from regular suppliers are the easy end, and photos of crumpled receipts the hard end. The way to get a real figure is to score the system against an answer key made from your own documents, field by field, before it goes live.

Does it work with Xero, QuickBooks or our ERP?

Xero and QuickBooks Online both let other software create bills through an API, and most ERP systems offer an API or an import file. A connector can therefore create the bill and attach the original document. What is possible depends on your plan, your version and how customised your chart of accounts is, which is the first thing to check in a scoping call.

Can it read scanned or photographed documents?

Yes, within limits. Modern models read scans and photos well when the image is legible, and they struggle with faded print, heavy skew and handwriting. If a supplier can send a structured e-invoice instead, reading that directly is more reliable than reading an image of it.

What about invoices in other languages?

Language models read many languages, but accuracy varies by language, script and layout. Include your foreign-language and mixed-script documents in the test sample, so that the results for them are measured and not assumed.

Is it safe to send invoices to an AI model?

Invoices contain supplier details, bank accounts and sometimes personal data, so the deployment and contract matter. The options range from a business plan with no-training terms to a model running in your own cloud account or a self-hosted one. They are covered on the page about private AI for small business.

How long does a first pilot take and what does it cost?

It depends on the number of document types, the accounting system and the approval rules. StepTo engineers start 2-4 weeks after the first call, and fixed-scope project work starts from $9,000. A scoping call turns your actual documents and systems into a specific scope and price.

Do you sign an NDA before seeing our documents?

Yes. StepTo signs an NDA, a data processing agreement and IP assignment terms before any work begins, which means before an engineer sees a real document.

What happens to the original documents and the extracted data?

The original stays unchanged as the record, and the extracted values, the person who corrected or approved each one and the model version used are logged next to it. How long each is kept is a retention decision for your accountant and, where the documents hold personal data, your data protection rules.
